Relocating a Complex Industrial Chassis Program to Türkiye

How the manufacturing and supply chain architecture was redesigned from the ground up.

FABRIOX Engineering

The Challenge

The program involved relocating the production of a large, complex welded chassis to Türkiye.

But the challenge went far beyond finding a new manufacturer. The chassis required multiple interconnected processes, suppliers and quality controls to operate as one reliable production system.

The objective was clear: relocate production without simply replicating the limitations of the existing supply chain.

THE REAL CHALLENGE
HOW DO YOU MOVE A COMPLEX INDUSTRIAL PRODUCT TO A NEW MANUFACTURING BASE WITHOUT SIMPLY MOVING THE SAME SUPPLY-CHAIN COMPLEXITY WITH IT?

The Fabriox Approach

Rather than moving the existing model supplier by supplier, the complete manufacturing architecture was redesigned around Türkiye.

Fabriox mapped the production route, identified the required manufacturing capabilities and built a coordinated supply chain covering the complete path from material to delivery.

END-TO-END MANUFACTURING ROUTE
MATERIAL SOURCING  →  CUTTING & FORMING  →  WELDING  →  MACHINING  →  SURFACE TREATMENT  →  DIMENSIONAL CONTROL  →  FINAL INSPECTION  →  PACKAGING  →  EXPORT LOGISTICS

Supplier responsibilities, sub-tier processes, quality checkpoints and material flows were designed as parts of one manufacturing system rather than managed as disconnected operations.

FABRIOX PRINCIPLE
WE DIDN'T MOVE A SUPPLIER. WE REDESIGNED THE MANUFACTURING SYSTEM.

What We Redesigned

Manufacturing Route

The complete production sequence was mapped around the capabilities required for the chassis, with primary and secondary processes coordinated as one route.

Supplier Architecture

Manufacturing and sub-tier responsibilities were structured around process capability rather than forcing the complete program into a single factory.

Material Flow

Material sourcing and movement between production stages were integrated into the manufacturing plan.

Quality Architecture

Dimensional control, inspection points and final release were built into the production flow rather than treated as downstream activities.

Packaging & Logistics

Packaging and export logistics were designed as part of the manufacturing system, connecting final inspection with delivery.

From Fragmented Processes to One Manufacturing Route

The new model connected material sourcing, manufacturing, secondary operations, quality and logistics through a single execution structure.

This allowed each stage to be performed by the manufacturing capability best suited to it while preserving clear ownership across the complete program.

THE OPERATING MODEL
MULTIPLE CAPABILITIES. ONE MANUFACTURING SYSTEM. ONE ACCOUNTABLE EXECUTION LAYER.

The Result

The chassis program was successfully transferred to a Türkiye-based manufacturing ecosystem with a newly designed production and supply chain model.

More importantly, the project demonstrated that complex manufacturing relocation is not simply about changing suppliers or countries. It requires the material strategy, manufacturing route, supplier structure, quality controls and logistics model to work together from the beginning.

OUTCOME
THE CHASSIS MOVED TO TÜRKİYE. THE MANUFACTURING SYSTEM WAS REBUILT AROUND IT.

What This Project Demonstrated

Complex manufacturing programs do not become scalable because one supplier can make the part. They become scalable when every critical capability—from material sourcing to final delivery—operates as one controlled system.

For Fabriox, that is the difference between supplier sourcing and managed manufacturing execution.

Planning a Manufacturing Relocation?

Whether the objective is supplier diversification, nearshoring or the transfer of an existing industrial product, Fabriox can evaluate the manufacturing route and build the supplier, quality and supply-chain architecture required to execute it.
